How do you transition an early pilot test into full product validation and monetization?

Hi. Thanks for all the details. You’ve done something useful, but I wouldn’t call it full validation yet. Its closer to what I would call "strong signal".

Also glad to see that you're collliding the idea with real people. And a 2-week pilot does show that kids will engage, that adults saw relevance, and that your scenario design resonates.. But validation that it works requires three engagement (that kids keep coming back to it) and more importantly, evidence that behavior, (confidence, empathy, decision-making, etc) improves over time. You need to build on “did they like it?” and start adding in more “is this changeing what they do?”

On monetization: don’t hide behind freemium too long. Schools are terrible at converting from “free and nice” to “paid and necessary.” Instead, make the free version a simpler version of the tool, (one scenario, basic teacher guide, no analytics). Then the paid school plan includes everything you can throw at it. You might also have a parent subscription, but I"m not sure whether I would start with that (more complicated - and sometimes easier to sell B2B2C through the schools because they already have children and parent trust.

If you sell to the school, be sure to identify the "real" decision maker. You need to find the person whos problem is so bad, and whose pain you can relieve so completely, that they will fight through the bureaucracy to actually get you funded.

And here's the bad news: selling to schools is really really hard (and I've got plenty of experienc with how hard it is): slow sales cycles, budget timing, procurement, safeguarding liability, data privacy, evidence requirements, curriculum crowding, ... you name it.” And I"m obviousy not an educator, ,but I"m always nervous about leaderboards. Kids love them, yes—but in a mental health product, competition has all kinds of secondary behaviors.
